AI Won’t Replace Expertise: How to Close Employee Skill Gaps the Right Way

Leaders are under pressure to “do something” with AI. Employees are experimenting. Vendors are promising to step-change productivity. Boards are asking about efficiency and headcount. And in the middle of it all, CHROs and L&D leaders are trying to answer a deceptively hard question:

If AI can help people perform unfamiliar tasks faster, does that mean AI can turn a novice into an expert?

The evidence and the reality inside organizations point to a more practical conclusion: AI can accelerate competence, but it does not manufacture expertise. Harvard Business Review makes this point directly in its March–April 2026 article, Gen AI Won’t Make Your Employees Experts. In a controlled experiment at a financial services firm, researchers found that workers with moderate expertise nearly matched true experts when using AI—but workers with the least experience saw minimal improvement. The reason? Without enough baseline knowledge to evaluate and refine what AI produces, the tool alone does not close the gap—AI won’t replace expertise through access alone.

That distinction matters because the biggest implementation failures we see don’t come from “bad tools.” They come from miscalibrated expectations—leaders assuming AI replaces the need for experience, judgment, and domain mastery.

At Know Your Talents, we take this personally. Culture is our expertise, and when it comes to AI, it’s not enough to advise clients from the sidelines. We’ve been living through the same questions our clients face: what to allow, what to restrict, how to train, how to measure, and how to keep teams steady while change accelerates. Since our expertise is culture, it’s important we do what we’re suggesting to our clients.

This article is designed for companies, Chief People Officers, CHROs, and Directors of Learning & Development, with a practical lens for CEOs and CFOs: how to use AI to uplift performance and upskilling—without confusing “better output” for “real expertise.”

Why this matters now: AI’s biggest value is uneven, and that’s the point

One of the most useful ways to understand AI in the workplace is this:

  • AI helps people perform tasks they don’t yet have deep skill in.
  • AI has far less impact when someone already has strong expertise.

That pattern is not just a feeling. In a large-scale workplace study published in The Quarterly Journal of Economics, researchers found that a generative AI assistant deployed in a customer support environment increased productivity by 15% on average, with the largest gains—up to 35%—among novice and lower-skilled workers, and minimal impact for experienced, highly skilled workers. The study also showed that customer support agents with two months of tenure and AI access performed as well as agents with over six months of tenure and no AI access.

This is the pattern leaders need to internalize: AI’s first-order benefit is often a learning-curve effect. It helps newer employees build proficiency faster by giving them a scaffold—suggestions, drafts, structures, and patterns—that experienced workers have already internalized.

But a scaffold is not a building. AI does not replace expertise—it does not allow employees to skip the learning process; it merely compresses the process.

Competence vs. expertise: the gap AI doesn’t close

Many AI conversations stall because we don’t define the terms.


Competence (what AI can accelerate)

Competence is being able to:

  • complete a task correctly in common situations,
  • follow a known process,
  • produce work that meets baseline standards,
  • operate with reasonable speed when the path is clear.

Expertise (what AI does not replace)

Expertise is being able to:

  • diagnose the real problem (not just respond to the stated problem),
  • recognize weak signals and edge cases,
  • make good tradeoffs under constraints,
  • apply judgment when rules conflict,
  • manage risk, ethics, and reputation,
  • adapt when the environment changes,
  • coach others because you understand why the work works.

AI can accelerate competence because it can:

  • generate first drafts,
  • summarize and structure information,
  • provide examples,
  • suggest checklists,
  • simulate explanations,
  • reduce the “blank page” cost,
  • remind employees of steps they forget.

In other words, AI is excellent at reducing friction in the early and mid-stages of skill-building.

But expertise includes tacit knowledge—knowledge you can’t fully write down because it was built through repetition, context, and consequences.

AI can mimic the language of expertise. It can produce outputs that look expert. But it doesn’t reliably produce the underlying judgment that experts develop through lived, contextual practice.

That’s why AI adoption can produce a dangerous illusion: professional-sounding output does not equal expert-level decision-making. We have to keep in mind that AI won’t replace the need for expertise, even if its output looks professional.

What AI is doing when it “helps” a lower-skilled worker

To use AI well, leaders must understand the mechanism.

In many jobs, expert performance is a bundle of:

  • pattern recognition,
  • reusable structures,
  • standard responses,
  • good defaults,
  • and a mental library of what “usually works.”

Gen AI can externalize some of that. It can:

  • propose a structure you haven’t learned yet,
  • provide language you haven’t practiced,
  • offer likely next steps you would not have considered,
  • reduce time spent searching and formatting.

This is why AI is an upskilling accelerator in the early stages. It reduces time-to-competence for certain tasks.

But AI won’t replace expertise—it doesn’t give you the experts’ reasons why, their calibrated instinct for risk, their awareness of what’s missing, or their experience handling exceptions.

The leadership risk: AI can create false confidence if you don’t design guardrails

When employees use AI to fill gaps in skill, two risks emerge:

  1. Employees can over-trust AI outputs.
    If a person lacks expertise, they may not recognize when the output is subtly wrong, incomplete, or misapplied.
  2. Managers can misread AI-assisted output as actual capability.
    If a draft looks polished, the organization may assume the employee is ready for more complex work, when in reality the employee is still dependent on the tool and not yet developing the judgment needed for higher-stakes decisions.

This is where culture and expectations matter. AI makes it easier to produce something. It does not automatically make it easier to produce the right thing in complex, high-context situations.

Why experience still matters in the AI era

Experience is not just “time on the job.” It is:

  • repetition with feedback,
  • accountability for outcomes,
  • exposure to failure and recovery,
  • knowledge of stakeholder realities,
  • an internal map of what breaks first when conditions change.

AI can simulate explanations and generate suggestions. It does not carry consequences. It does not have outcomes. It does not develop responsibility. And it does not accumulate lived context inside your organization, your customers, your systems, your brand, your risk tolerance, unless you engineer those inputs carefully and still apply a great degree of human judgment to the output.

This is why the best organizations are not using AI as a replacement for expertise. They are using it as a force multiplier for the people who are building experience the right way.

A real example from Know Your Talents: training AI fluency, not pretending it replaces expertise

Last year, we invested in having all of our employees learn AI through Certiport’s Generative AI Foundations course. We wanted our people to know—tangibly—that we value their future employability and that we expect to evolve as the market evolves.

According to Certiport, the Generative AI Foundations certification is designed to validate proficiency in areas such as understanding generative AI methods and models, the basics of prompt engineering and refinement, and the societal impact of AI including bias and privacy concerns.

Here’s what we learned internally after our employees took the course:

What employees said improved

  • They gained practical fluency with large language models (LLMs): how to prompt, refine, and iterate.
  • They got faster at starting work: first drafts, outlines, and structured thinking.
  • They developed a shared vocabulary and a safer approach to responsible use.
  • They became more comfortable experimenting, which reduced fear and increased adoption.

What employees shared and still do to this day

Even with training, AI did not make up for experience. It helped people work through unfamiliar tasks faster, but employees still needed:

  • domain judgment to validate outputs,
  • context to decide what mattered,
  • and expertise to manage edge cases and reputational risk.

In other words: training helped the team use the tool, but experience still defined quality.

That is exactly the message leaders need to communicate to their organizations: AI is a capability enhancer, not an expertise replacement.

The strategy implication: you need “AI-assisted apprenticeship,” not “AI replaces training”

If your organization treats AI like a shortcut around skill-building, you will end up with:

  • shallow capability,
  • inconsistent quality,
  • dependency on a tool without judgment,
  • and elevated risk.

If your organization treats AI like scaffolding inside a learning system, you can get:

  • faster ramp time,
  • better baseline performance,
  • more consistent output,
  • and a more resilient workforce.

The difference is your operating model.

What “AI-assisted apprenticeship” looks like

  • AI is used to accelerate drafts, analysis, and structure.
  • Humans validate, refine, and decide.
  • Managers coach and review, not just accept output.
  • Employees learn why the work is right, not just how to produce it.
  • Progression is based on demonstrated judgment, not polished writing.

This is how you get real upskilling rather than superficial speed.

What “AI replaces training” looks like

  • Employees treat AI like a search bar for finished work: describe the task, accept the first output, move on. No briefing, no iteration, no verification.
  • No one asks whether the employee understands the reasoning behind the output—only whether the output looks right.
  • Managers evaluate deliverables by polish, not by the judgment that produced them. A well-structured draft gets approved even when the employee cannot explain why it is structured that way.
  • Verification is informal or skipped entirely. “It sounded right” becomes the quality standard.
  • When the tool produces something subtly wrong—misapplied policy, misread data, tone-deaf language for the audience—the employee lacks the domain knowledge to catch it.
  • Promotions and stretch assignments go to people who produce volume, not to people who demonstrate decision quality.
  • When the tool is unavailable, outdated, or misapplied, the employee has no fallback. The capability belonged to the tool, not to the person.

This is how you get polished work on the surface and fragile capability underneath.

What CHROs and L&D leaders should do differently right now

1) Separate “task assistance” from “role readiness”

AI can help an employee write a performance review. That does not mean they understand coaching.

AI can help draft a policy. That does not mean the employee understands risk or compliance.

AI can help summarize employee feedback. That does not mean the employee can lead change.

Design training and evaluation accordingly:

  • Task help is allowed and encouraged in defined areas.
  • Role readiness requires evidence of judgment, context, and decision quality.

2) Train verification as a core skill

The primary failure mode of AI in the workplace is not lack of creativity; it is unverified output used in real decisions.

Build a verification standard:

  • What must be fact-checked?
  • What must be reviewed by an expert?
  • What cannot be generated without approved sources?
  • What must citations or links to internal truth include?

3) Build “expert escalation” lanes

When AI is used by less experienced employees, create clear escalation rules:

  • If the situation involves employee relations risk, escalate.
  • If it involves legal or compliance, escalate.
  • If it involves customer commitments or pricing, escalate.
  • If it involves safety or impact of patient/client, escalate.

AI won’t replace expertise. AI can support the work, but experts must own the outcomes.

4) Redesign the manager role for AI reality

Managers must now coach two things:

  • The work.
  • The employee’s relationship to AI (how they use it, where they rely too much, how they verify).

If you don’t prepare managers, you will get “silent dependency,” where employees appear productive but aren’t developing capability.

  • Pair AI use with deliberate practice: “draft with AI, refine with expertise.”
  • Build role-based use cases so employees learn within the context of their actual workflows.

Growth is not “AI usage.” Growth is “better work outcomes with higher judgment.”

This is where your investment in professional development pays a compounding return. When employees already have a learning pathway—leadership coaching, skill-building coursework, structured feedback cycles—AI fits naturally as another tool within that system. When they do not, AI becomes the only system, and the employee stops developing the judgment that courses, mentors, and real feedback provide. That uncertainty erodes engagement and trust faster than any technology gap.   • We will hold standards for quality and responsibility.

When leaders model responsible use and learning behaviors, adoption becomes safer and faster.

That means AI learning investments are not only about senior productivity. They are a workforce strategy to raise the floor faster, while experts continue to raise the ceiling.

Alignment matters more during periods of rapid change than at any other time, and AI is producing one of the fastest shifts most organizations have experienced. If employees do not understand how AI fits into the company’s direction, they will fill the gap with their own assumptions, which tend to be fearful. Leaders who articulate a clear position—here is how we will use AI, here is what we will not shortcut, here is how we will support your growth through this transition—create the psychological safety that makes adoption possible. That is what strategic alignment looks like in the AI era: not a technology roadmap, but a people commitment stated plainly enough that everyone in the organization can repeat it.
